🚀 Beyond the Hype: Building the AI-Native Product Operating Model

Since we started ProductCon in 2019, the world of software has transformed. But today, we find ourselves in a startling AI Paradox. On one hand, the “SaaS-pocalypse” wiped out $1 trillion in market value in a single week as investors feared AI agents would displace giants like Salesforce and Adobe. On the other hand, AI companies like XAI, Anthropic, and OpenAI are seeing valuations skyrocket toward the $800 billion mark.

Yet, despite the noise, 6.5 billion people have never used AI, and only a tiny 0.04% use it for advanced tasks like coding. The old way of building software is dead. To survive, enterprises must transform their product operating model and move from AI pilots to becoming truly AI-native.


📉 Navigating the “Messy Middle” and the J-Curve

The path to AI maturity isn’t a straight line; it is a Productivity J-Curve consisting of three distinct phases:

  1. The Pilot Phase (The Fun Part): Teams experiment with tools, build MVPs, and experience the “magic” of AI with minimal investment.
  2. The Messy Middle (The Productivity Dip): When you move AI into production, productivity often crashes. This happens because companies fail to invest in context engineering, data governance, guardrails, and feedback loops. Many give up here and revert to old habits.
  3. The AI-Native Phase (The Payoff): Those who persevere and build proper systems see a massive spike in productivity that drives real business outcomes. 📈

🛠️ The Rise of the “Builder” and the “Vibe” Revolution

The traditional boundaries between Product Managers, Designers, and Engineers are dissolving. We are witnessing the birth of the Builder. At Meta, PMs are even unofficially changing their titles to AI Builder.

This shift is powered by a new era of “Vibe” workflows:

  • Vibe Coding: Coding is practically a solved problem. Tools like Cursor, Claude, and Replit allow PMs to build functional software without deep technical backgrounds. 💻
  • Vibe Research & Analytics: By using MCP (Model Context Protocol) connectors, tools like Amplitude integrate directly with coding environments. PMs can now prompt in natural language to generate dashboards and insights instantly via Slack.
  • Vibe Design: The wall between code and design is falling. Connectors now allow builders to start designs in code and push them to Figma, or vice versa, maintaining autonomy without a formal design background. 🎨

🍕 From Two-Pizza Teams to One-Pizza Teams

Jeff Bezos famously said a team is too large if you can’t feed it with two pizzas. In the AI era, that has shrunk to a one-pizza team. 🍕

Why? Because AI agents don’t eat pizza—they eat tokens. While tokens are more expensive than traditional SaaS subscriptions, they are significantly cheaper than the salary of a new team member. 🤖

This shift is also changing the C-Suite. The traditional CPO role is declining unless it evolves into a CPTO (Chief Product and Technology Officer) or a GM with full P&L accountability. Product leaders must now master the Value Stick: increasing a customer’s willingness to pay while aggressively managing unit economics and cost.


🌐 Agentic-Led Growth: The New Distribution Frontier

We are moving away from Product-Led Growth (PLG) and entering the era of Agentic-Led Growth (ALG). 🚀

In the PLG world, we optimized products for human discovery. In the ALG world, we optimize for agents. We are seeing the rise of agent marketplaces—new app stores where AI agents autonomously discover, test, and adopt tools based on performance benchmarks rather than flashy landing pages. Whether it’s retail or travel, agents will soon compare prices and transact autonomously.


🧪 A Case Study: Product School’s Transformation

To lead this movement, I had to transform Product School into an AI-native organization. Here is how we handled the trade-offs:

  • People: We raised the bar to hire only AI natives. This required the hard decision to stop working with talented people who couldn’t adapt fast enough. On average, one AI-native person amplified by agents replaced two non-AI-native employees without losing productivity. 👥
  • Leadership: Every leader must be a Builder. I use a four-part formula to assess leaders: (Producer x AI Expert x Leader x Manager). If any variable is zero, the leader’s impact is zero.
  • Process: We revamped 66% of our SaaS tool stack. We cut one-third entirely, replaced one-third with AI-native tools, and “vibe-coded” the final third in-house to fit our exact workflows. 🛠️

The Result: In the last six months, we shipped more products than in the previous two years, including new courses on AI Prototyping, AI Evals, and Advanced Agents.
